4. Stale spec detection#
Weekly job that flags specs which haven't been touched in 6+ months but are still being queried frequently. These are usually either (a) rock-solid stable specs that don't need updates, or (b) abandoned specs nobody owns. Either way, you want to know.
5. Cross-reference validation#
This one's underrated. Agent reads a spec, finds every "see section 4.2 of doc X" reference, and validates that those references still resolve. Broken cross-refs get flagged in a weekly digest. We had 217 broken references on day one. Yes, two hundred and seventeen.
Phase 3: Advanced Agent Workflows (Month 2-3)#
This is where you stop automating tasks and start automating decisions. Bigger payoff, more risk.
1. Spec compliance pre-checks#
Before a design review, an agent reads the proposed design doc, queries the spec corpus, and produces a compliance report: which requirements are addressed, which aren't, which seem to conflict. Engineers walk into the review with a pre-built checklist.
This took us about 6 weeks to get reliable. The first version hallucinated requirements that didn't exist. Tighter prompting + grounding every claim with a direct spec citation fixed it.
2. Automated test plan generation from specs#
Agent reads a spec, generates a draft test plan covering each requirement. Not production-ready tests — drafts that a QA engineer reviews and edits. Cuts test plan authoring time by maybe 40-60% in our experience.
3. Multi-document synthesis for tradeoff analysis#
"Compare the thermal constraints in spec A with the power budget in spec B and tell me where they conflict." This is the kind of question that used to require a senior engineer reading both documents for an afternoon. Now it's a 90-second query against your rag document search setup.
Caveat: the agent is only as good as the specs. Garbage specs produce confident garbage answers. Spec hygiene is the prerequisite, not an afterthought.
4. Agent-driven onboarding#
New hire gets a personal AI agent that knows your spec corpus. They ask "how does the X subsystem talk to Y?" and get a real answer with citations. We dropped onboarding time-to-first-meaningful-PR from about 6 weeks to 3.
What to Keep Manual (Human Judgment Still Wins Here)#
Honestly, this section matters more than the automation lists. Knowing what not to automate is what separates teams that succeed from teams that build expensive AI graveyards.
- Spec authoring itself. AI can draft sections, but the engineer needs to own the requirements. We tried having agents write specs and got documents that read fine and were technically wrong.
- Final design review decisions. Agents prep the room. Humans make the call. Don't blur this line.
- Conflicting requirement resolution. When two specs disagree, that's a conversation between humans with stakes, not a query.
- Safety-critical or regulatory sign-off. If your work touches FDA, FAA, FCC, or any audit trail, keep a human in the loop and document who approved what. Compliance auditors are not impressed by "the agent decided."
- New hire mentorship. An agent can answer "what does this spec say," but it can't tell a junior engineer "yeah we tried that approach in 2023 and it nearly killed the program." Tribal knowledge transfer needs people.
Measuring Success: KPIs That Matter#
Track these monthly. If they don't improve, your automation isn't working — kill it.
- Median spec lookup time. Should drop from 15+ minutes to under 2 minutes by month 3.
- Version confusion incidents per week. Aim for zero. Realistic target: under 2.
- Spec query volume. If usage of your ai file management setup is climbing, engineers trust it. If it's flat, they don't — investigate why.
- Onboarding time-to-first-PR. Cut this in half within 6 months or your knowledge layer isn't doing its job.
